Is it okay to just show up and leave without saying it? Should I try to make my way through the visitors and interrupt conversations?

Yes you interrupt and say it. That's the protocol, not rude at all.

As someone who recently sat Shiva the pasuk is a true nechama. I would recommend saying it.

I'm pretty sure I was told to say it even if you're not sayin it to the person or they can't hear you. Not saying that's ideal, but if you're going to leave without going over to say it, you can still say it quietly. It's a tefila basically, right

What about when it's super crowded? Do you have to make eye contact with them?

If you make your way to the front before you are ready to leave and stand near the avel, they will acknowledge you, say the brachah and then leave
