Not sure if I understand the question. You make an eruv tavshilin before Yom tov so you can cook on Friday for Shabbos. On Friday afternoon, you put all your chulent ingredients in a pot and let it boil and you have chulent for shabbos.

This works if you leave a gas fire over yom tov/shabbos.

What setup do you have?

We have a 7 day timer which is the only way I'm willing to make Cholent. The crock pot goes on Friday afternoon and turns off Shabbos afternoon.

Keep the crock pot on from before yomtov with just water inside. On Friday make cholent in it as usual. Just make sure to put enough water in before yomtov so it doesn't burn out.

I do it in the oven, left on 225 or 250, depending on my other cooking needs. Delicious.
ETA I would not leave a crockpot on for 3 days. Especially with much of that time ostensibly spent in shul.

I make chicken and potatoes in the crock pot for yom tov afternoon meal (perfect when you are in shul all day and can’t be busy with warming things up) and then use it to make the chulent on Friday.

I would probably make something in the crockpot for Thursday meal. I'm not great at timers and this would make me feel less bad about leaving it on for 3 days.

Another option is to make the cholent in your oven, if you are keeping it on anyway.

Keep the crock pot on low
Fill with water

Do not leave crockpot on without water

On Friday, spill out water and make Cholent

Done this before multiple times

There was a thread recently where someone posted a link for a 7 day timer. I ordered it and I think I'm gonna test it out this week to make sure it works ok. I don't leave any appliances on for 3 days.
