My son who is named for my grandfather (who I were very close with) is iyh having his bar mitzvah. Any ideas for what I can do in memory of his namesake?

Let your parents or other relative speak.
You can be sure that your grandfather is getting nachas in olam haba and will be with you in spirit.

My FIL was niftar on my sons 10th birthday so his bar mitzvah and the yartzeit were the same day. When he made a siyum for his bo bayom he also learned leuli nishmas his sabba. It was very meaningful.

I have 2 years to until my son's bar mitzvah
What we plan to do is that my son will have my grandfather's tefillin ❤️ for me that is very meaningful
We got them checked and they are kosher bH

We did that. It cost almost as much to get them checked and repaired as it would have done to buy a new set. The only probkem is that there are often a number of children named after the same person, and only one of them can have his tefillin.
By the way, the ink can deteriorate over time, so you should probably ask a sofer if they need to be checked again, nearer his Bar Mitzvah.

I believe Reggio in that us worn has a chazakah that it is kosher. But if it isn’t work it loses the chazakah and needs to be checked.
Prob is still cheaper if no damage.
Will probably need new straps.
