My son has been struggling with this for a while now and I would like to hear your experiences in avoiding surgery.
What kind of therapy / glasses or combination ended up working?
Willing to try lots of things.

My daughter got glasses at age 3 and it has helped a lot. There is still some discussions about eye patching as well as eye drops that blur the vision in the strong eye.

Vision therapy + prism glasses
(It didn't work for me but I had a pretty bad case. It did work for others I know)

I had it as a child. I was patched on and off for over a year. Glasses from age 2. Probably around age 3 with glasses, the lazy eye was corrected.
But we don't know anymore information about your son. Such as the severity or specifics about his case.
It is very important for you to find a highly qualified pediatric ophthalmologist who you can trust and follow his/her guidance. Then, if they are recommending something that you are scared about, go get a second opinion from another good pediatric opthalmologist.
Don't get advice regarding a serious medical situation from the internet.
Find a doctor who you can really trust and follow their guidance meticulously.

I don’t think exercises would have stretched his muscles.

Mine had no issues until 10. I was determined to avoid surgery. We did eye patch, prism glasses, vision therapy (completely out of pocket and she really did all the exercises). Ended up needing surgery anyway.

Therapy is not about stretching the eye muscles. Strabismus is more about the brain than the muscles. Therapy is about training the brain to control the eyes in sync.

Mine was fixed with eye drops that contained medication to help my eye muscles and glasses. My parents took me as a toddler to an opthalmologist and before middle school it was fixed. One of my eyes was almost completely crossed. I haven't needed glasses since.

Where are you located?
In Israel I highly recommend Dr. Haim and Bart Slomovic on Kanfei Nesharim 13 in Jerusalem http://eyecare-clinic.co.il/ 02-5666029
They do eye exams that test all kinds of things that others don't (binocular testing and more) and also eye exercises (sometimes combined with prism glasses) that can correct many many issues without patching, like cross eye or that the eyes don't work together.
If you're in a different country, please try to find an eye doctor that does similar.

My DS got glasses when he was 1
At the age if 2 we starting patching his eye for 6-7 years.
He's 11 now, and B'H well healed from his lazy eye.
Only on very rare occasion will I notice the eye wanderimg off.
(I.e. at the end of Seder nigjt, when he's ready to collapse, but holding on to stay awake)
My sil, decided for her DD it's not worth the hassle over thr years and prefers a one time surgery and be done with it.

I used him for myself and was very happy with him. For my kids (3 of them) I have used a combination of glasses, patches, and eye drops depending on the kid and what their pediatric opthalmologist recommended. BH seems to have worked. Although only one of them had actual cross eye when we started.
